Project management for thetTransformation of a regional railway ticketing system

Context : A regional transport authority must replace the regional railway ticketing system, currently operated by the national historic operator, with its own system. This project is the first of its kind in France.

Technical and Functional Scope:
– Nearly 200 Ticket Vending Machines to be installed across more than 170 stations
– 120 ticket office machines
– 600 validators
– 600 inspection devices
– Online sales website
– Mobile application for journey planning and ticket purchasing


Actions and deliverables carried out by our consultant:

  1. Definition of the target functional model, including gap analysis with the existing system and formalization of customer journeys (channels and media)
  2. Definition of the migration strategy
  3. Project setup and management: application development, testing preparation, budgeting, scheduling of the equipment implementation
  4. Management of industrial stakeholders (ticketing system providers, integrator, MaaS software vendor)
  5. Definition and implementation of the equipment and applications connectivity strategy
  6. Execution and monitoring of implementations in stations
